Social engineering is human-focused cybercrime: attackers use trust, urgency, fear, and believable lies to steal access, money, data, or control.
Why this matters
Most cyber attacks do not begin with code. They begin with a message, a call, a fake login page, a QR code, or a request that sounds routine. NIST defines social engineering as tricking or deceiving people into revealing information, enabling unauthorized access, or helping commit fraud. Canada and Australia describe it the same way: manipulation aimed at getting people to act against their own interests or their organization’s interests.
This matters because the problem is not niche. The World Economic Forum said 42% of organizations reported phishing or social engineering incidents in 2024. In Palo Alto Networks Unit 42’s incident-response caseload from May 2024 to May 2025, 36% of incidents started with a social engineering tactic, and more than one-third of those incidents involved non-phishing methods such as SEO poisoning, fake system prompts, and help-desk manipulation.
This is human hacking
Social engineering is often called human hacking because it targets behavior before technology. The attacker’s real goal is usually one of four things: get credentials, move money, gain access, or make the victim do something they would normally question. That can mean resetting a password, approving a payment, disclosing sensitive data, scanning a malicious QR code, or opening the door — digitally or physically — to a broader attack.
The blunt truth is this: the attacker does not need to break the system first if they can convince someone to open it for them. How it works
Canada’s Cyber Centre lays the attack out in a simple sequence: bait, hook, attack. First, the attacker researches the target and builds a believable story. Then they create emotional pressure — urgency, sympathy, fear, authority, or familiarity. Then they push for an action: click, reply, pay, reset, approve, disclose, or trust.
That is why these attacks feel ordinary right up until the damage is done. The message is designed to look normal enough to pass, but urgent enough to shut down skepticism. Australia’s cyber guidance says modern attackers weaponize empathy, urgency, and trust to get people to bypass normal process.

It is not just phishing anymore
Phishing is still everywhere, but it is no longer the full story. Interpol says social media is a preferred channel in many social engineering scams, and Australia warns that attacks now arrive through email, SMS, social platforms, messaging apps, and voice. Unit 42 goes further: more than one-third of the social engineering incidents it handled used non-phishing methods.
That shift matters because many organizations still defend the wrong version of the problem. They train people to fear bad emails, then leave weak account recovery, help-desk verification, invoice-change workflows, and executive approval chains exposed. Attackers know that. They aim for the process, not just the inbox.
Why this keeps working
Social engineering works because it exploits normal human behavior, not rare stupidity. People are trained to be responsive, polite, useful, and fast. They also react badly to urgency, fear, and authority pressure. That is exactly what attackers build into the lure.
The most common triggers are predictable:
- Authority — “I’m from your bank, your IT team, or senior leadership.”

AI made the problem sharper
AI did not invent social engineering. It made it cheaper, faster, cleaner, and more convincing. The FBI says criminals are using generative AI to write believable messages, create fake profiles and documents, clone voices, generate videos, and run fraud at greater scale with fewer obvious mistakes. Australia also warns that AI is amplifying the effectiveness of social engineering by making lures and impersonation attempts more realistic.
Unit 42 reports the same trend from incident response: attackers are using AI to craft personalized lures, clone executive voices for callback scams, and maintain more convincing impersonation campaigns. That means “looks polished” is no longer a trust signal. It may be the attack.
The damage is real
The numbers are ugly, but they need to be read honestly. The FBI said phishing/spoofing was the top complaint category by volume in 2024. In the IC3 report, phishing/spoofing accounted for 193,407 complaints, while Business Email Compromise accounted for 21,442 complaints and roughly $2.77 billion in reported losses. Those are U.S. IC3 figures, not a global total — but they are still a hard warning about how expensive human-targeted fraud remains.
At the organizational level, the global trend is also bad. The World Economic Forum reported a sharp increase in phishing and social engineering incidents in 2024, and Unit 42 found that social engineering remained the top initial access vector in its response caseload. In other words: this is not fringe crime. It is a mainstream intrusion path.
Real cases that prove the point
- Japan / Europe: Toyota Boshoku disclosed in 2019 that fraudulent payment directions to a European subsidiary caused an expected financial loss of approximately 4 billion yen.
- Global crypto sector: Coinbase said in May 2025 that criminals bribed rogue overseas support agents to steal customer data for follow-on social engineering attacks, then tried to extort the company.
- Japan-heavy campaign with international spillover: Proofpoint reported that the CoGUI phishing kit heavily targeted organizations in Japan, while also hitting Australia, New Zealand, Canada, and the United States.
These cases matter because they show the range of the threat. Social engineering can hit finance teams, customer support, executives, ordinary users, and regional markets at scale. Different channel, same logic: make the lie feel normal long enough for the victim to act.
What to do before you click, reply, pay, or scan
The first defense is not paranoia. It is verification. Canada and Australia both recommend verifying urgent or sensitive requests through a trusted channel, not by replying to the same message or call that made the request. If the email says your bank needs action, contact the bank through the number or site you already know. If the text says your account is at risk, do not use the link it gave you.
For individuals and teams, the basics still matter:
- Verify urgent payment, password, and account-change requests independently.
- Never share passwords, one-time codes, or recovery details because someone sounds legitimate.
- Treat QR codes like links. They can be malicious too.
- Use multi-factor authentication, but do not assume MFA alone solves human manipulation.
- Report suspicious contact early instead of trying to quietly “handle it.”
For organizations, awareness training is not enough on its own. High-risk workflows need real friction: stronger help-desk identity checks, dual approval for financial changes, tighter access controls, better logging around account recovery, and clear escalation paths when something feels off. Unit 42’s findings make that point clearly — many successful attacks exploited human process and identity workflow gaps, not advanced malware.
What to do if you think you already got hit
Move fast. Change passwords on affected accounts, revoke active sessions where possible, contact your bank or service provider through official channels, and report the incident internally or to the relevant authority. Canada and Australia both stress rapid reporting because early action can limit damage, especially when fraud, account takeover, or malicious links are involved.
If money is involved, speed matters even more. The FBI’s IC3 report shows how often fraudulent transfers are part of these scams, and its recovery efforts depend heavily on fast reporting. Delay gives the money and the attacker time to disappear.
The bottom line
Social engineering is not just “someone sending a dodgy email.” It is a broader method of cybercrime and fraud built on manipulation, impersonation, and broken verification. It works across email, phone, SMS, social platforms, QR codes, internal support desks, and in-person contact because it targets the part of security that feels most routine: human judgment.
